When the Lid Does Not Fit

A luxury liquor packaging line in Luzhou ran into a problem that looked simple but cost them three days of production. Their newly installed automatic line paired a Zray ZF-550 carton forming machine with a lid closing machine from a different manufacturer. The cartons came off the forming machine within specification — ±0.8 mm on length and width. But the lid closing station rejected 14% of cartons on the first day of production.

The root cause was not a mechanical fault in either machine. It was a timing misalignment: the carton forming machine delivered a finished carton every 2.4 seconds, but the lid closer needed 2.7 seconds to complete its clamping and pressing cycle. The 0.3-second gap created an accumulating backlog. Cartons stacked at the transfer point, the indexing conveyor jammed, and the line stopped. This is the most common integration failure we see when carton forming machines and lid closing machines are purchased from different suppliers.

The Three Interface Points

Matching a carton forming machine to a lid closing machine comes down to three physical and control interfaces:

Interface 1: Transfer Conveyor. The output conveyor of the carton forming machine must deliver formed cartons to the inlet of the lid closer at a consistent orientation. Zray forming machines use a pair of side belts with adjustable width (range: 80 to 400 mm) that grip the carton body. The lid closer inlet must accept the carton in the same orientation — meaning the carton open face must be oriented up, with the glue seam either leading or trailing, depending on the lid closer design. We specify belt height from floor: 850 mm ±20 mm on Zray machines. If your lid closer inlet sits at 920 mm, you need a ramp section. Do not rely on gravity rollers — a carton with a fresh glue seam can twist on a free roller.

Interface 2: Cycle Synchronization. This is the Luzhou problem. The carton forming machine must not outpace the lid closer. On Zray machines, the output cycle is controlled by a proximity sensor on the ejection arm. We provide a dry-contact relay output (NO/NC, 24V DC) that toggles at each completed carton ejection. Connect this signal to the lid closer’s “ready to receive” input. When the lid closer is busy, it should hold this signal low, which tells the forming machine PLC to pause the ejection cycle. Do not use the forming machine’s internal cycle counter alone — it does not know the lid closer status.

Interface 3: Glue Open Time. Hot-melt glue applied at the carton forming machine side seam has an open time of 2 to 4 seconds depending on the adhesive grade and ambient temperature. If the lid closer applies pressure to close the lid over that seam before the glue has set, the seam can shift or open. We measure this with a stopwatch during commissioning: from glue application at the forming machine nozzle to lid closure pressure should be a minimum of 6 seconds, preferably 8 to 12 seconds, for H4035-grade hot melt at 160°C in a 25°C ambient. Calculate your conveyor length accordingly: at 20 meters per minute belt speed, you need roughly 2 meters of conveyor between forming machine exit and lid closer entry to achieve 6 seconds of open time.

Practical Matching Procedure

1. Measure the lid closer cycle time with a stopwatch across 20 consecutive cycles. Take the slowest time, not the average.
2. Set the carton forming machine output speed to match the lid closer’s slowest cycle.
3. Verify transfer conveyor height: both machines must be within ±15 mm at the transfer point.
4. Wire the lid closer “busy” signal to the forming machine ejection pause input.
5. Run 50 cartons with no glue to verify mechanical transfer. Check orientation consistency.
6. Add glue, run 50 cartons, and check seam integrity after lid closure.
7. Let 20 finished cartons sit for 5 minutes, then measure lid alignment on all four sides with a caliper. Tolerance: ±1.0 mm.

Single-Supplier vs Multi-Supplier Lines

When both machines come from Zray, the control interface is pre-configured and the operator sees a unified HMI showing both machine statuses. When mixing suppliers, budget one full day for electrical integration alone — cable routing, signal mapping, and PLC program verification. The 0.3-second gap in Luzhou was fixed by adding a buffer conveyor with a photo-eye sensor and reprogramming the carton forming machine PLC to pause on buffer-full. Total cost of the fix: 18,000 RMB in hardware and engineering time. The initial cost savings from mixing suppliers: 35,000 RMB on the lid closer purchase. Net savings after integration fix: 17,000 RMB, with three days of lost production not counted.
