How to Finish Calibration and Trial Production of New Carton Forming Machines Within One Working Day
The Three-Day Startup That Should Have Been One
A new ZF-450 arrived at a packaging plant in Zhengzhou on a Tuesday morning. By Thursday afternoon the machine was still not producing saleable cartons. The installation team had spent two full days chasing a registration error between the glue applicator and the folding station, replacing parts and re-zeroing servos. On Friday, a Zray commissioning engineer arrived at 8:30 AM. By 3:00 PM the machine was running at 30 ppm with a rejection rate under 2%. The problem was a skipped calibration step in the initial setup sequence.
Commissioning a carton forming machine within one working day is not about rushing. It is about following a specific sequence where each step validates the previous one, and never skipping a mechanical check to chase an electrical symptom.

The Pre-Power Checklist (08:00–08:45)
Before connecting power, complete these mechanical verifications. At least 40% of the “electrical faults” we troubleshoot on new installations are actually mechanical alignment issues that manifest as servo faults.
1. Leveling verification. Place a machinist’s level (0.02 mm/m accuracy, not a carpenter’s level) on the main frame rail at three positions: left, center, and right. Tolerance: ±0.05 mm/m. Adjust the six machine feet until all three positions read within tolerance. Re-check after tightening the lock nuts — the frame can shift 0.03 to 0.10 mm during lock-down.
2. Parallelism check. Use a dial indicator mounted on a magnetic base. Run the indicator tip along the folding arm guide rail. Total indicated runout must not exceed 0.05 mm over the full 600 mm travel length. If it exceeds 0.08 mm, loosen the guide rail mounting bolts, align with a straightedge, and re-torque to 25 N·m.
3. Belt tension. The main feed belt should deflect 8 to 10 mm under finger pressure of approximately 20 N at the center of the longest unsupported span. Use a belt tension gauge if available; target 250 to 300 N per belt strand.
4. All fastener torque. Walk the machine with a torque wrench set to the specification in the maintenance manual. Pay special attention to the folding arm pivot bolts (40 N·m on ZF-450), the glue tank mounting bolts, and the servo motor coupling bolts. We have found loose fasteners on approximately 15% of newly delivered machines due to transport vibration, despite factory pre-shipment checks.
The Powered Sequence (08:45–11:00)
Power on in this exact order:
1. Main power on, PLC boot. Wait for the Siemens S7-1200 to complete its startup routine. Verify all status LEDs are green. Connect to the PLC via Ethernet (standard RJ45 port on the control cabinet side). Open TIA Portal and verify no fault flags in the diagnostic buffer.
2. Servo homing. Execute the homing routine from the HMI. Watch each servo axis move to its home sensor. If any axis overruns the sensor or stops short, do not adjust the sensor position — adjust the homing offset parameter in the servo drive configuration. Physical sensor position is set at the factory and should not be changed unless the sensor bracket was visibly damaged in transport.
3. Dry cycle test. Run 50 cycles with no cardboard, no glue. Set the machine to 15 ppm (approximately 50% of nominal speed). Listen for any mechanical impact sounds. Check that the folding arms complete their full travel without hesitation. Stop the machine and verify that all axes return to home within 0.5 seconds of an E-stop activation.
4. Paper path calibration. Feed a single blank manually through each station in jog mode. Mark the leading edge of the blank with a pencil line. After each station transfer, measure the distance from the pencil line to the station reference point with a steel rule. Each transfer should position the blank within ±0.5 mm of the expected location. If not, adjust the feed timing parameter in the HMI by the measured deviation.
5. Glue system startup. Load hot-melt pellets into the tank. Set temperature to 155°C for standard EVA hot melt. The Nordson tank on Zray machines reaches operating temperature in approximately 18 minutes from cold. Do not start the glue pump until the temperature display is stable within ±2°C of setpoint for at least 3 minutes.
Trial Production (11:00–15:00)
Run 30 cartons at 50% speed (15-18 ppm) with glue engaged. Stop and inspect every 5th carton:
- Measure carton length and width at the center of each panel with a digital caliper. Target: ±0.5 mm from specification.
- Check glue seam: the glue bead should be continuous along 100% of the seam length with no squeeze-out wider than 1 mm beyond the seam edge.
- Measure crease fold angle: using a protractor or digital angle gauge, verify each fold is within ±1 degree of 90 degrees.
After 30 cartons pass all checks, increase speed to 80% (24-28 ppm). Run 50 cartons. If scrap rate remains below 2%, increase to 100% of target speed. Run 100 cartons for final verification.
The entire sequence, including breaks, fits within an 8:00 AM to 4:00 PM working day — but only if you resist the temptation to fix an electrical symptom before verifying the mechanical baseline.
