Two Machines, One Floor

In March 2025, a pharmaceutical packaging supplier in Suzhou placed an order for their third carton forming line. Their production manager, Mr. Chen, had been running two single-head Zray ZF-420 machines side by side for three years, each producing roughly 3,800 cartons per hour on the same 0.6 mm pharmaceutical board. The third purchase came down to a straightforward question: one more ZF-420 at approximately 280,000 RMB, or a ZF-420D double-head machine at approximately 410,000 RMB.

That 130,000 RMB price difference looks significant on a purchase order, but Mr. Chen’s production logbook told a different story.

Double-head vs single-head carton forming machine analysis

The Dual-Forming-Station Architecture

A double-head carton forming machine is not simply two single-head machines bolted to a shared frame. The ZF-420D integrates two independent forming stations that share a common feed system, a unified PLC (Siemens S7-1200), a single HMI touch panel, and — critically — one operator. Each forming station has its own servo-driven folding arms, its own glue applicator (Nordson hot-melt system on the ZF-420D), and its own ejection conveyor.

The two stations operate in alternating phase: while Station A completes the glue application step, Station B is already feeding the next blank. This phase-offset design eliminates idle time on the glue system. On a single-head machine running at 35 ppm, the glue nozzle is active roughly 1.1 seconds per cycle and idle for 0.6 seconds. On the double-head, the shared glue system sees near-continuous flow with idle gaps under 0.15 seconds between alternating station demands.

Output from one ZF-420D: 60 to 70 cartons per minute on 0.4 to 1.0 mm board, compared to 30 to 38 ppm from a single ZF-420. That is roughly 85% of the theoretical two-machine output, achieved with one floor footprint and one operator.

The Real Numbers from Three Shifts

Mr. Chen’s production data over 18 months of dual-machine operation showed his two single-head machines consumed 14.8 square meters of floor space with access clearance, required two operators per shift (6 operators across three shifts), and consumed 8.4 kW average power combined. Annual maintenance parts cost per machine averaged 12,000 RMB.

The ZF-420D occupies 9.2 square meters, needs one operator per shift, and draws 6.6 kW. The single glue system halves the number of heated hoses and nozzles that need periodic replacement. Consolidation of the PLC and servo drives into one cabinet reduces electrical fault points.

One year of double-head operation at the Suzhou plant, running three shifts at a conservative 58 ppm average, delivered 3.1 million more cartons than the two-machine setup. Labor savings alone — five fewer operators — offset the incremental machine cost within 14 months at local wage rates. Floor space reclaimed allowed installation of an automatic case packer downstream.

When Single-Head Still Makes Sense

The double-head is not always the answer. A folding carton plant in Shantou that runs primarily single-shift operation with frequent die-size changes found a critical limitation: on the ZF-420D, both forming stations must run the same carton format simultaneously. You cannot produce 50 x 80 mm cartons on Station A while running 80 x 120 mm on Station B. The shared feed system constrains both stations to identical blank dimensions.

For plants running fewer than 10 million cartons per year, or those with widely varying order sizes within a single shift, two single-head machines provide scheduling flexibility that a double-head cannot match. The ability to run two different SKUs simultaneously and change over one machine while the other continues production maintains throughput during format switches.
