Troubleshooting Guide: Carton Offset and Mis-alignment on Carton Forming Machine
The 2.5mm Offset That Rejected 12,000 Cartons
A cosmetics packaging plant in Hangzhou was shipping gift boxes to a brand that specified ±1.0mm tolerance on panel alignment. Their Zray ZC-600 was producing cartons with a consistent 2.5mm right-offset — every single carton, identical. Not random. Not intermittent.
They’d adjusted the forming rails, checked magazine alignment, replaced vacuum cups, and recalibrated glue registration. Nothing changed. The perfect consistency told me it was a mechanical registration issue.
The problem: the forming platen had shifted on its mounting bolts. During maintenance, a technician had removed the platen to access a sensor, then re-tightened without seating the alignment dowels. The platen sat 2.5mm right of center. Every blank, perfectly registered to the platen stops, was 2.5mm off from the forming channel’s centerline.
Twelve thousand cartons. All scrap. Fix: 15 minutes — loosen four bolts, seat onto dowels, tighten.
Carton offset is one of the most common forming defects and also one of the most misdiagnosed. Operators blame board variation, humidity, glue tack — when the root cause is usually a displaced mechanical reference surface.

Diagnostic Framework: 5 Steps to Find the Source
Offset can originate at any of four transfer points: blank pickup → registration platen → forming channel → pressing station. Run this sequence in order.
Step 1: Check Blank Registration on the Platen
Stop the machine with a blank loaded on the platen, before the plunger descends. Measure the distance from blank edge to the registration stop block on left and right sides.
- Blank square to stops but consistently offset from centerline → platen has shifted on mounts. Re-align to dowels.
- Blank square and centered → pickup is fine; move to Step 2.
- Blank crooked (corner not touching a stop) → blank arrives skewed. Check vacuum cup height and magazine alignment.
Vacuum cup check: All four cups must be within 0.3mm height in their lowered position. A cup 1mm lower tilts the blank during pickup. Also verify cups contact within 10mm of blank corners — center contact lets the blank pivot.
Step 2: Check Forming Rail Symmetry
Measure distance from platen centerline to left and right rails at entry, midpoint, and exit of the forming channel.
- Left-right difference >0.5mm → rails are asymmetrical. One side folds earlier, pulling the carton off-center.
- Loosen rail bracket bolts (slotted holes), align with caliper from centerline, re-tighten.
- Confirm rail entry gap: board caliper + 0.2mm on both sides.
Step 3: Check Pressing Plate Parallelism
Lower the pressing plate to bottom position in manual mode. Measure the gap between plate and platen at all four corners with feeler gauges. All must be within 0.1mm. If not: adjust the left-right threaded rods on the plate height adjustment.
Uneven pressure lets the less-compressed side shift during glue setting.
Step 4: Check Glue Deposit Position
Run 10 blanks through glue station without forming (interrupt cycle after glue, before plunger). Measure distance from glue strip edge to flap edge at three points per blank. Standard deviation should be under 0.5mm. Higher → recalibrate glue registration sensor or roller timing.
Step 5: Check Blank Magazine Alignment
If Steps 1–4 pass, check the magazine guide rail parallelism to the platen front edge. Place a blank in the magazine at pickup position, measure distance to platen at left and right corners. Difference under 0.3mm. If skewed: pickup transfers the blank at an angle, and registration stops correct by bumping — causing bounce-back.

After any mechanical adjustment, run at least 30 cartons before measuring. The first 5–10 often show transient offset as components settle under cyclic loading. Measuring too early sends you down false diagnostic paths.
