How ZRAY Compact Case Erectors Allowed a Local Bakery to Automate Packaging in a Limited Floor Space

August 23, 2026

Case study | August 2026

A regional bakery chain in Northern Europe — 14 shops supplied by one central bakery — had a packaging problem that was invisible until it was critical. Their production floor had exactly 4.2 m² of usable space next to the packing line. No room for a standard case erector. And no way to keep hand-erecting 40,000 pastry cartons per week without adding a second shift.

The Customer’s Pain Points

The bakery packs 38,000–42,000 cartons per week across 30+ SKUs: pastry boxes, cake cartons, and bread trays, mostly E-flute single-wall with a few B-flute runs. The pain points:

  • Manual erecting bottleneck. Three packers spent about 40% of their shift folding cartons by hand instead of packing product. During weekend rush, the bakery used overtime — averaging 18 overtime hours per week.
  • No floor space. The packing room also served as a short-term storage area. A standard erector needed ~4.8 m² plus access clearance; the bakery could spare only ~4 m² total, including access.
  • Case size variety. 30+ SKUs meant 12 different carton sizes in regular rotation, with changeovers up to 4 times per day.
  • Food-environment constraints. The packing room is kept at 14–16 °C for dough handling, and the bakery has a strict washdown schedule — the machine needed to tolerate both cold and cleaning chemicals.

The Solution: A Compact ZRAY Erector with Recipe Changeover

After measuring the room, ZRAY recommended the compact automatic carton erector — the 1,850 × 1,150 mm version — which fit the 4.2 m² space with 0.4 m clearance. Configuration:

  • 12 CPM capacity, comfortably above the bakery’s peak demand of 8–9 CPM during rush hours.
  • Recipe library for all 12 carton sizes, with changeover under 90 seconds — the bakery’s 3–4 daily changeovers now take minutes instead of the 15–20 minutes of manual guide reconfiguration they expected.
  • Tape sealing (pressure-sensitive tape) — chosen over hot-melt because the bakery had no compressed-air-dried glue experience and tape suits the food environment’s washdown regime better.
  • Cold-environment option: the standard air circuit with a small trace-heated section in the feed area prevents condensation issues at 14–16 °C room temperature.
  • Compact CE guarding with a washdown-friendly stainless base plate, matching the bakery’s cleaning schedule.

Installation and Commissioning

The machine was delivered pre-assembled on a pallet and positioned with a pallet jack — no crane, no rigging crew. ZRAY’s technician commissioned it in 2.5 days, including operator training and the first week’s recipe tuning for the bakery’s 12 sizes. The existing three packers were trained in one morning; none of them had run an automatic erector before.

Results and ROI

The bakery tracked 10 weeks before and 16 weeks after installation:

Metric Before After Change
Manual carton erecting time 40% of packer shift ~5% (supervision only) −88%
Overtime hours (packaging) 18 h/week 2 h/week −89%
Cartons per packer-hour 62 148 +139%
Changeover time (all 3–4 daily) 15–20 min each under 90 s each −90%+
Rework (damaged cartons from hand folding) ~120/week ~15/week −87%

Financial Impact

  • Overtime eliminated: EUR 21,000/year (18 h/week × 52 weeks at 1.5× base rate).
  • Productivity gain: the three packers now pack product during the time they used to fold cartons — equivalent to 0.9 full-time packer added capacity without hiring.
  • Rework savings: damaged cartons and re-packed pastries reduced by ~EUR 4,500/year.
  • Total: EUR 25,500/year against a machine investment of EUR 41,000payback in 19.3 months.

The bakery chose to absorb the payback rather than pass it on; the freed capacity means the central bakery can take on one additional shop without expanding the packing room.

ROI Summary Table

Item Value
Investment EUR 41,000
Annual savings EUR 25,500
Payback 19.3 months
Overtime reduction −89%
Cartons per packer-hour +139%

What the Production Manager Said

“We assumed automation was for factories with space. The compact machine proved that a 4-square-meter corner is enough if the machine is designed for it.”

Lessons for Small-Footprint Plants

Three takeaways from this project:

  1. Measure access, not just footprint. The compact erector’s front-access design means it needs clearance in one direction only — this is what made it fit.
  2. Match speed to reality. 12 CPM with 30% headroom beats a 30 CPM machine that cannot fit or justify its price.
  3. Choose sealing by environment. Tape suited this food plant better than hot-melt; the reverse is true in other plants.
